On 31 August 2026, the co-authored article "How Japan's Oldest Companies Navigate Uncertainty" appeared on HBR.org, written by Claudio Fernández-Aráoz, Masahiro Kotosaka, Yasushi Maruyama and Gregory Nagel. It sets three decades of data, 1994 to 2024, on large companies in Japan, the United States, Germany and Canada alongside interviews with the heads of three of the oldest firms in Japan. The conclusion is straightforward: Japan's family firms returned much the same as their foreign counterparts, or better, and did so at markedly lower risk in markedly worse conditions.

原典は虎屋の逸話から始まります。1945年の空襲で東京の主力工場を失いながら、同社は戦時下でただちに再建に着手しました。砂糖が不足し日本の先行きも見えないなかで、操業と試作を続けています。虎屋は菓子を作るために存在するのだから、周囲で何が起きていても作り続ける、という理屈です。現在も国内に3つの工場と約80の店舗を持ち、パリにも店を構えています。
The article opens with Toraya. When an air raid destroyed its main Tokyo factory in 1945, the company set about rebuilding at once, and kept making and experimenting even as sugar ran short and the country's future was anyone's guess. The reasoning was that Toraya existed in order to make sweets, so it would go on making them whatever was happening around it. It still does, from three factories and some eighty shops in Japan, and a boutique in Paris.

Against that it places a fact about corporate lifespan. Average tenure in the S&P 500 fell from roughly 33 years in the mid-1960s to about 21 by 2020, and consultants expect a further slide to 15–20 years by the end of this decade. Why, then, does Japan have companies that have lasted for centuries, and what can organisations today take from them? Those are the article's questions.

Two methods are combined. On the quantitative side, 59 of Japan's large listed companies that qualify as family firms are set against Japan's non-family firms, and against large firms of both kinds in the United States, Germany and Canada. The three companies interviewed are Toraya, a house of Japanese confectionery running from the sixteenth century, Hosoo, a Nishijin weaving firm founded in 1688, and Kaikado, which makes tea caddies.
日本を対象に選んだのは、古い企業があるからだけではありません。先進国のなかで、日本が過去30年間に最も厳しい条件に置かれてきたからです。30年のうち15年で物価が下落または横ばいとなり、65歳以上人口はおよそ倍になりました。同じ期間に米国経済がドル建てで4倍になる一方、日本のGDPはドル建てで約2割縮んでいます。耐久性を検証する場として、これ以上に厳しい環境は考えにくいと言えます。
Japan was not chosen simply because old companies happen to be there. Among developed economies it has had the roughest three decades. Prices fell or stood still in 15 of those 30 years, the over-65 population roughly doubled, and Japan's GDP contracted by around a fifth in dollar terms while the American economy grew fourfold. It would be hard to find a more demanding setting in which to test durability.

With differences in national economic climate held constant, the return on assets (ROA) of Japan's large family firms came out level with comparable American companies, and ahead of those in Germany and Canada. The gap narrowed over time: for the ten years from 2014 to 2024, they matched the American companies even before that adjustment.

The variability is the more striking result. Over the 30 years, ROA at the Japanese companies moved about half as much as at their American counterparts, and their balance sheets fit that picture: of every group examined across the four countries they carried the least debt, a median of 16% against 29% at the American family firms. Changes of leader show the same shape. In the Japanese companies, operating performance dipped less around a transition, and less unevenly, than at comparable American firms.
哲学と時間軸、そして4つの規律 · Philosophy, perspective, and four disciplines

What steered these firms was not forecasting but their own design: a stable, shared understanding of what the company is for, what is open to change and what is not. An adviser who has worked with such families for many years put it as a shift "from rule by family to rule by philosophy."
もうひとつは時間の捉え方です。複数の日本企業で取締役を務める人物は、家族の視点から見れば3年から4年、あるいは10年の経営期間は100年の歴史の一区切りにすぎず、外から不合理に見える判断もその尺度では合理的でありうると語っています。
The second element is how time is counted. A board member of several Japanese companies observed that, seen from a family's vantage point, a tenure of three or four years, or even ten, is one section of a century-long history, and that a decision looking irrational from outside may not be irrational on that scale.

1. 価値観を業務の仕組みに落とし込む · Values become operating systems

At Hosoo, "beauty is the highest priority" functions as a criterion rather than a motto: it settles which technologies the house takes up and which partnerships it accepts. Otsuka Holdings runs its philosophy through the governance machinery itself. The philosophy is applied when directors are appointed and when the next cohort of managers is brought on, executive pay is tied to value created over the medium and long run, and ethics training and confidential reporting channels across the group keep restating the standard.
2. 伝統を進化の土台にする · Tradition as a foundation for change
虎屋の18代目社長は、菓子屋としての本質的な役割を果たし続けるかぎり変えてはならないものはない、という立場です。実際に変え続けてきました。1980年にパリに店を開き、いちじくやベリーといった現地の素材を使った菓子を作り、2021年にはパリのミシュラン三つ星店のオーナーシェフと組んでレストランを開いています。その一方で、17世紀から20世紀にかけて作られた菓子の絵図帳をいまも使っています。
Toraya's eighteenth-generation president takes the view that as long as the firm goes on doing what a confectioner is for, nothing is off limits. The record bears that out. A Paris boutique opened in 1980, and the sweets made there drew on whatever the city offered, figs and berries among them. In 2021 a restaurant followed, run jointly with the owner-chef of a three-Michelin-starred Paris establishment. Meanwhile the confectionery drawings compiled between the seventeenth and twentieth centuries remain in use.
細尾の場合は主要市場そのものが消えました。着物の需要は落ち込み、2008年には織りの工房に職人が3人しか残っていませんでした。同社は残ったものを守る道を選ばず、幅150センチの織機 を独自に作りました。当時、その幅を織れる機械はどこにもありませんでした。広くなった生地を持って、西陣織はディオール、グッチ、ルイ・ヴィトンとの協業に入っていきます。
For Hosoo it was the core market that vanished. Demand for kimono contracted until, by 2008, three craftsmen were left in the weaving workshop. The firm did not consolidate around what survived. It built a loom 150 centimetres wide, a width no machine of the day could produce, and used the wider cloth to take Nishijin weaving into work with Dior, Gucci and Louis Vuitton.
3. 忍耐資本を守る · Patient capital, prudently financed
サントリーは1960年代初頭、競争の激しいビール市場に参入しました。通常の投資回収期間の発想では正当化できない賭けです。赤字は数十年続き、同社はそれを能力とブランドを築くための授業料として抱え続けました。ビール事業が初めて利益を出したのは 45年目 で、「ザ・プレミアム・モルツ」がそれを支えました。
Suntory moved into beer at the start of the 1960s, against entrenched rivals and with no payback period that ordinary investment arithmetic would accept. The losses ran for decades, carried as the price of building capability and a brand. Profit arrived in the forty-fifth year, on the strength of The Premium Malt's.

The article is careful to separate this patience from a lack of rigour. It is rigour set to a longer clock, and it comes paired with a cautious balance sheet. Borrowing does sharpen tax efficiency and can, in the right conditions, bring the cost of capital down. Measured over a century, though, those gains have to be set against what an unexpected downturn does to a company carrying too much of it.
4. 後継を次代への引き継ぎとして扱う · Succession as stewardship
これらの企業の多くは、次の社長だけでなく その次の社長 まで検討し、候補を家族に限らなくなっています。新しい経営者の周囲に体制を組むか、信頼の置ける慎重な 番頭 を配します。番頭の役割は、耳の痛い事実を人前ではなく個別に伝えることです。あるガバナンスの実務家は「社長を選んだ以上、その人物を成功させると決めている」と語りました。長年取締役会を見てきた人物は、「この仕組みには愛情がある」 と述べています。
Many of these companies look past the next chief executive to the one after that, and no longer confine the field to family members. Either a team is assembled around the incoming leader, or a trusted and cautious deputy is placed alongside — the bantō, whose job is to say the unwelcome thing privately rather than in the room. One practitioner in governance described the attitude this way: "Having chosen the CEO, they are determined to make that person succeed." A long-standing board observer put it more plainly: "There is love in the system."
規律を手放した企業 · A company that let the disciplines go
反例も一つ示されています。578年創業の社寺建築の企業、金剛組 です。同社は長く「現存する世界最古の家族経営企業」と紹介されてきました。創業から 1400年におよぶ 動乱を越えたのち、同社は借入を行い、マンションやオフィスビル、介護施設を手がける総合建設業へと事業を広げました。価格で競う事業であり、価格で競ったことのない企業に勝ち目はありませんでした。1990年代後半、社寺建築の需要が落ち込みます。細尾が生き延びたのと同種の衝撃でしたが、金剛組は負債を支えきれず、2006年に独立性を失いました。事業自体は髙松コンストラクショングループのもとで続いています。
One counter-example is given: Kongō Gumi, a builder of temples and shrines founded in 578, and long described as the oldest continuously operating family business in the world. Having come through fourteen hundred years of upheaval, it borrowed in order to widen into general contracting — apartment blocks, office buildings, care homes. That is a market decided on price, and a company which had never had to win on price had no edge in it. Demand for temple and shrine construction fell away in the late 1990s, a shock of the same order as the one Hosoo absorbed, but Kongō Gumi could not service the borrowings and lost its independence in 2006. The work itself carries on within Takamatsu Construction Group.
日本のファミリービジネスの外へ · Beyond Japanese family firms
所有構造は確かに影響します。分析した4か国すべてで、ファミリー企業は非ファミリー企業より高い収益を低いリスクで上げており、一定の所有構造は、短期的な市場の圧力から経営を守ることで長い時間軸を保ちやすくします。しかし共著者らは、より前向きな含意を強調します。定量分析の対象となった日本のファミリー企業59社は、すべて上場企業でした。つまり、決定的なのは所有構造ではなく実践です。金剛組が示すとおり、千年を超えて続いた企業でも、実践を手放せば失敗します。
Ownership does count. In all four countries examined, family firms produced higher returns at lower risk than non-family firms, and some ownership structures make a long horizon easier to hold by keeping short-term market pressure off management. The authors press a more encouraging point, though. Every one of the 59 Japanese family firms in the quantitative sample was listed. What decides the outcome is the practices, not the ownership structure — and Kongō Gumi shows that a company of more than a thousand years can still fail once it lets them go.

Operating systems grounded in values, strategic change that builds on tradition, patient capital supported by a sound balance sheet, and succession planned with care are all available across ownership forms, from the wholly private through to the widely held public company, and across geographies. Novo Nordisk, Danish and more than a century old, puts its social and environmental obligations into the company's constitution rather than leaving them in a statement of values, and a foundation-owned holding company there commands 28% of the capital against 77% of the voting rights. Corning, founded in 1851 and still turning out materials like Gorilla Glass, sits at the other end: one share class, a vote apiece, and no Houghton descendant on the board. Bosch, German and 140 years old, separates the two — the capital 94% with a charitable foundation, the votes almost wholly with an industrial trust standing apart from it — which is the arrangement Tata and Patagonia arrive at by way of trusts of their own. Succession is the one area where the leading family businesses do measurably better than the biggest listed firms in their sectors, on process and on results; even there, Mastercard and PepsiCo show what a public company can manage.

On values: which ones actually settle the painful trade-offs, and are they built into promotion, pay and oversight? On tradition: which part of what the firm has inherited is a foundation to build on, rather than baggage to drop or a relic to guard? On patient capital: which long-cycle investments have survived the quarterly trimming, what would still show the patience to be warranted, and is the present level of debt sensible given how uncertain things are? On succession: how far beyond an emergency replacement list does the planning actually reach, and does it extend to the team around the successor?
1945年、虎屋の誰も次の10年がどうなるかを知りませんでした。いまも、AI、分断、次の危機が自社の産業に何をもたらすかを知る者はいません。調査対象となった企業は、この問題を解決したわけではありません。 これらの企業がしたのは、不確実性のなかを進むための哲学と時間軸、そして規律を備えることでした。それが最悪の条件下で働いたのです。
Nobody at Toraya in 1945 could have said what the following ten years would bring. Nobody today can say what AI, a fracturing world order or the next shock will do to their own industry. The companies in this study did not solve that problem. What they had instead was a philosophy, a way of counting time and a set of disciplines, and those held when conditions were as bad as they got.

Two years of work sit behind this article: quantitative analysis covering a large number of companies in Japan, the United States, Germany and Canada, together with interviews with practitioners. Kotosaka says the team chose not to present that mass of data and its more intricate claims as a paper. Instead they worked the material down, for a practitioner magazine that is read internationally, into something short and tightly argued, where the message and what follows from it are unmistakable. The case for writing rigorous academic papers is undiminished, he notes; there is also, in his view, real value in putting work of this kind in front of practitioners.
